Methodology

The Commercial Architecture Method™

A five-stage framework for aligning technology strategy with commercial objectives — built to move scale-ups from technical constraint to growth driver.

  1. 01

    Foundation Audit & Risk Assessment

  2. 02

    Strategic Blueprint & Commercial Roadmap

  3. 03

    Team & Process Architecture

  4. 04

    Platform Evolution & Re-Architecture

  5. 05

    Scaled Execution & Governance

Stage 01

Foundation Audit & Risk Assessment

Problem addressed

Technology decisions are being made without a clear, evidence-based view of where the real risks and constraints sit in the platform, team and delivery process.

What happens

A structured diagnostic of architecture, engineering organisation, delivery cadence and commercial trajectory. Direct interviews with founders, leadership and key engineers to surface what is actually holding the business back.

Output / result

A prioritised technology risk register, an executive readout, and a written assessment that leadership and the board can act on.

Stage 02

Strategic Blueprint & Commercial Roadmap

Problem addressed

Engineering investment is not clearly tied to commercial objectives, and there is no shared roadmap that founders, board and technology leadership all defend.

What happens

Translate the commercial plan into a technology operating thesis and a sequenced 12–24 month roadmap. Decide what to invest in, what to defer, and how to measure progress against commercial outcomes.

Output / result

A written technology operating thesis, a prioritised roadmap aligned to commercial OKRs, and a narrative every stakeholder can defend.

Stage 03

Team & Process Architecture

Problem addressed

Hiring is accelerating but delivery is not. The organisational design, leadership layer and delivery rituals were built for an earlier stage of the business.

What happens

Redesign the engineering organisation, leadership layer, hiring loop and delivery process around the operating thesis. Direct involvement in senior hires and in coaching existing leads.

Output / result

A defensible org design, a hiring loop that converts senior candidates predictably, and a delivery cadence the business actually trusts.

Stage 04

Platform Evolution & Re-Architecture

Problem addressed

The platform that supported early growth cannot support the next two orders of magnitude of scale, and incremental fixes are compounding rather than resolving risk.

What happens

Architecture review against the next stage of load, data and product complexity. Sequenced re-architecture and platform work prioritised by commercial risk — with the first wave shipped under direct leadership.

Output / result

A target architecture documented in plain English, a sequenced migration plan with effort and risk explicit, and the initial changes delivered.

Stage 05

Scaled Execution & Governance

Problem addressed

Reliability, security and compliance surface every weakness at the worst possible moment, and there is no consistent governance model connecting engineering to the board.

What happens

Embed the operating disciplines that make scale predictable — incident response, SLOs, on-call, security posture, supplier risk and board-grade reporting. Run against real failure modes, not textbook ones.

Output / result

Demonstrable resilience, an audit-ready security and compliance posture, and a governance rhythm that gives the board confidence in the technology function.
